We have watched many schools attempt the paper-to-digital jump. The successful ones share a pattern, and so do the failures.
The failures try to digitize everything at once, usually in September, usually announced in an all-staff meeting that generates more anxiety than enthusiasm. By November the photocopier is back.
The successes pick one assessment flow, prove it end to end, and let the results recruit the rest of the staff. Here is that approach, structured as a 30-day plan.
Days 1 to 5: pick one flow and one owner
Choose a single recurring assessment to migrate. Good first candidates:
- The weekly vocabulary or grammar quiz (low stakes, high frequency)
- The placement test (high pain, clear payoff)
- The end-of-unit test for one specific course
Avoid starting with final exams. The stakes make everyone defensive, and you want your first iteration to be allowed to have rough edges.
Assign one owner. Not a committee: one teacher or coordinator who will run the pilot and has the authority to make small decisions without a meeting.
Days 6 to 12: rebuild the assessment faithfully
Port the chosen assessment into your platform as it is, before improving anything. Resist the redesign urge. You want a clean comparison: same questions, same scoring, different medium.
While porting, write down every implicit rule you encounter. "Half a point if the accent is missing." "Question 7 has two acceptable answers." Paper assessments accumulate years of unwritten conventions, and this is the moment they become explicit. That documentation is worth as much as the digitization itself.
Days 13 to 19: run the pilot with one group
Pick one class, brief the students for five minutes, and run the assessment digitally. Two rules for the pilot:
- Keep the paper version printed and ready. If the wifi dies or a laptop cart is missing, you switch to paper and lose nothing. Knowing the fallback exists removes most of the stress.
- Grade it both ways once. Let the platform grade automatically, and have the teacher spot-check a sample by hand. The goal is for the teacher to trust the result, and trust comes from verification, not promises.
Days 20 to 25: fix the friction, not the philosophy
Collect what annoyed people, and sort it ruthlessly:
- Fix now: login confusion, a question that displayed wrong, unclear instructions.
- Fix later: feature requests, layout preferences, "could it also do X."
- Ignore: objections that are really about change itself. These fade with familiarity.
Run the assessment a second time with the fixes in. The second run is usually where teachers go from skeptical to convinced, because the novelty has worn off and the time savings have not.
Days 26 to 30: publish the numbers and the next step
Write a one-page summary: time spent grading before vs after, how fast students got results, what went wrong and how it was handled. Concrete numbers beat enthusiasm. "Grading went from 3 hours to 20 minutes" recruits the staffroom better than any meeting.
Then name the next flow to migrate, with the same one-owner structure. One flow per month is a realistic, sustainable pace. Within a school year, the photocopier becomes the exception.
The one thing to never skip
Whatever platform you choose, confirm that your data leaves with you: assessments exportable, results downloadable, no lock-in. Digitizing your assessments onto a platform you cannot leave is just a more expensive kind of paper.
